Process Management has the potential to be a powerful enabler for transformation programs—but only if organizations can connect the dots within their own models. To achieve this, artifacts must be built in the context of the business, creating meaningful connections across multiple stakeholder perspectives. Unfortunately, I’ve seen many organizations fall short. They develop point-in-time models tailored to a specific project or purpose, only to find those models lack utility beyond their initial scope. That’s where the importance of the Unified Model comes into play. The goal is to create artifacts that holistically describe the organization and serve the needs of diverse stakeholders—while maintaining a seamless connection from strategy to detailed execution. This requires a playbook that outlines these relationships through a well-defined meta-model. At the core of this approach is a comprehensive Process Inventory, which provides the foundational "What" for all transformation efforts. The Unified Model (see below) integrates Business Architecture and Business Process Management into a cohesive framework. This integration enables strategic decisions made by senior leadership to be directly traced to process owners and resource owners—across people, processes, and technology. By aligning these elements, the Unified Model drives: - Greater efficiency in strategy development and execution. - Enhanced transparency in resource utilization. - Stronger alignment with enterprise architecture design. - Improved risk management capabilities. Don’t restrict user interaction to predefined prompts—enable them to ask questions, challenge decisions, or suggest new directions. This increases user autonomy, supports trust, and improves performance in both individual and group collaboration. 🛠️ Customize AI outputs to user-specific contexts. Embed features that allow tailoring of recommendations, predictions, or decisions to individual preferences or needs. For example, let users tweak rehabilitation goals in health tools or input content preferences in recommender systems. 🤖 Use AI as an impartial coordinator in group settings. In scenarios with multiple human participants—such as disaster planning or multi-user workflows—deploy AI to synthesize input, allocate tasks, and reduce bias. Ensure the system is transparent and users can reject or adjust AI decisions. 🔐 Prioritize human-centered design values. Build systems that are transparent (explain why outputs were generated), trustworthy (learn from user feedback), accessible (usable by non-experts), and empowering (give users control over high-level behavior). The CEO's voice crackled with anxiety over the video call. "𝑾𝒆 𝒏𝒆𝒆𝒅 𝒂𝒏𝒐𝒕𝒉𝒆𝒓 𝒔𝒕𝒓𝒂𝒕𝒆𝒈𝒚 𝒔𝒆𝒔𝒔𝒊𝒐𝒏. 𝑵𝒐𝒘." I sighed inwardly. Our 3rd emergency meeting in 11 weeks. 𝐀 𝐩𝐫𝐨𝐦𝐢𝐬𝐢𝐧𝐠 𝐛𝐮𝐬𝐢𝐧𝐞𝐬𝐬, 𝐩𝐚𝐫𝐚𝐥𝐲𝐬𝐞𝐝 𝐛𝐲 𝐢𝐭𝐬 𝐥𝐞𝐚𝐝𝐞𝐫'𝐬 𝐚𝐧𝐱𝐢𝐞𝐭𝐲. The pattern was clear: ↪ Market shift triggers uncertainty in business model ↪ Anxious CEO calls for full strategy overhaul ↪ Team scrambles to re-plan everything ↪ Brief illusion of control ↪ New market shift. ↪ Rinse. Not only did it reduce confusion, but it also built mutual respect engineers finally understood what the regulatory team meant by “intended use” and marketers stopped using terms that could trigger a knock on the door by Competent Authorities 𝗧𝗵𝗲 𝗕𝗼𝘁𝘁𝗼𝗺 𝗟𝗶𝗻𝗲? 𝗪𝗵𝗮𝘁'𝘀 𝗵𝗶𝗱𝗱𝗲𝗻 𝗯𝗲𝗹𝗼𝘄 𝘁𝗵𝗲 𝘀𝘂𝗿𝗳𝗮𝗰𝗲 𝗼𝗳 𝘁𝗵𝗲 𝗞𝗻𝗼𝘄𝗹𝗲𝗱𝗴𝗲 𝗜𝗰𝗲𝗯𝗲𝗿𝗴? 𝟳𝟬% of all the knowledge which you accumulate in any organisation. The implicit and tacit knowledge, the why and how which drives actions and decisions and is lost when employees leave. Only 𝟯𝟬% of what we truly know is captured in documents, data, facts and figures. I recently wrote about the challenge of retaining knowledge in Procurement teams, particularly in times of high fluctuation. Left unaddressed, it's causing productivity leakage and lowering employee morale. But not all knowledge is of the same kind. And not all can be harvested the same way. 𝗙𝗶𝗻𝗱 𝗵𝗲𝗿𝗲 𝘁𝗵𝗲 𝟯 𝗺𝗮𝗶𝗻 𝗸𝗻𝗼𝘄𝗹𝗲𝗱𝗴𝗲 𝗰𝗮𝘁𝗲𝗴𝗼𝗿𝗶𝗲𝘀: 𝗘𝘅𝗽𝗹𝗶𝗰𝗶𝘁: The "What" is known and documented (e.g., SOPs, processes, spend reports). 𝗜𝗺𝗽𝗹𝗶𝗰𝗶𝘁: The "How" of actionable insights, often unspoken but transferable (e.g., negotiation tactics, best practices). 𝗧𝗮𝗰𝗶𝘁: The "Why," deeply embedded in experience and values, hard to express but crucial (e.g., personal insights about market trends or suppliers). 𝗦𝘂𝗿𝗳𝗮𝗰𝗶𝗻𝗴 𝘁𝗮𝗰𝗶𝘁 𝗮𝗻𝗱 𝗶𝗺𝗽𝗹𝗶𝗰𝗶𝘁 𝗸𝗻𝗼𝘄𝗹𝗲𝗱𝗴𝗲 𝗶𝘀 𝗰𝗵𝗮𝗹𝗹𝗲𝗻𝗴𝗶𝗻𝗴. Turning experience into tangible, documented information and data points is like reverse engineering and is often resisted by knowledge owners when it comes to sharing. Technologies, such as Knowledge Graphs, Ontologies, and AI assistants, can collaborate with employees to harvest knowledge at the source, whether from structured data (files, tables, logs) or unstructured data (voice, audio, video, documents). This can help to reduce the burden of knowledge capture, centralise its management and make it accessible for everyone. 𝗞𝗻𝗼𝘄𝗹𝗲𝗱𝗴𝗲 𝗠𝗮𝗻𝗮𝗴𝗲𝗺𝗲𝗻𝘁, 𝗹𝗶𝗸𝗲 𝗖𝗼𝗻𝘁𝗶𝗻𝘂𝗼𝘂𝘀 𝗜𝗺𝗽𝗿𝗼𝘃𝗲𝗺𝗲𝗻𝘁, 𝗶𝘀 𝗮 𝗰𝘂𝗹𝘁𝘂𝗿𝗮𝗹 𝗵𝗮𝗯𝗶𝘁 𝘁𝗵𝗮𝘁 𝗰𝗮𝗻𝗻𝗼𝘁 𝗯𝗲 𝗱𝗲𝘃𝗲𝗹𝗼𝗽𝗲𝗱 𝘄𝗶𝘁𝗵 𝘁𝗲𝗰𝗵𝗻𝗼𝗹𝗼𝗴𝘆 𝗼𝗻𝗹𝘆. 𝗜𝘁 𝗻𝗲𝗲𝗱𝘀 𝘁𝗼 𝘀𝘁𝗮𝗿𝘁 𝘄𝗶𝘁𝗵 𝘀𝗺𝗮𝗹𝗹𝗲𝗿 𝘀𝘁𝗲𝗽𝘀. 𝐇𝐨𝐰 𝐨𝐟𝐭𝐞𝐧 𝐝𝐨 𝐰𝐞 𝐞𝐧𝐭𝐞𝐫 𝐚 𝐦𝐞𝐞𝐭𝐢𝐧𝐠, 𝐩𝐫𝐞𝐩𝐚𝐫𝐞𝐝 𝐟𝐨𝐫 𝐚 𝐡𝐞𝐚𝐥𝐭𝐡𝐲 𝐝𝐢𝐬𝐜𝐮𝐬𝐬𝐢𝐨𝐧, 𝐫𝐚𝐭𝐡𝐞𝐫 𝐭𝐡𝐚𝐧 𝐫𝐞𝐯𝐢𝐞𝐰𝐢𝐧𝐠 𝐭𝐡𝐞 𝐝𝐞𝐭𝐚𝐢𝐥𝐬 𝐢𝐧 𝐭𝐡𝐞 𝐦𝐞𝐞𝐭𝐢𝐧𝐠 𝐢𝐭𝐬𝐞𝐥𝐟? During my stint as Group Medical Director with Dr Lal Path Labs, I was introduced to the concept of a pre-read. Anyone scheduled to speak should share the slide deck with relevant information as a pre-read with all the attendees. This allows for everyone to know the context in advance, giving time to review the details and build their point of view, allowing for a healthy discussion, rather than understanding the contents during the presentation. Taking into account this simple philosophy, here's how I suggest 𝐦𝐚𝐤𝐢𝐧𝐠 𝐚𝐧𝐲 𝐦𝐞𝐞𝐭𝐢𝐧𝐠 𝐧𝐨𝐭 𝐣𝐮𝐬𝐭 𝐩𝐫𝐨𝐝𝐮𝐜𝐭𝐢𝐯𝐞, 𝐛𝐮𝐭 𝐝𝐨𝐰𝐧𝐫𝐢𝐠𝐡𝐭 𝐭𝐫𝐢𝐮𝐦𝐩𝐡𝐚𝐧𝐭. 1. 𝐒𝐭𝐚𝐫𝐭 𝐚𝐧𝐝 𝐞𝐧𝐝 𝐭𝐡𝐞 𝐦𝐞𝐞𝐭𝐢𝐧𝐠 𝐨𝐧 𝐭𝐢𝐦𝐞: Arriving 5 minutes before the start of the meeting allows the meeting to start on time and also time to address any tech glitches that could come up in making the presentation. 2. 𝐏𝐫𝐞-𝐑𝐞𝐚𝐝 𝐌𝐚𝐭𝐞𝐫𝐢𝐚𝐥: Consider sharing pre-read materials or literature related to the agenda which ensures that all participants have the chance to do their homework, and come prepared with thoughts, notes, & ideas, making the meeting more focused & effective. 3. 𝐁𝐞 𝐑𝐞𝐚𝐝𝐲 𝐭𝐨 𝐏𝐚𝐫𝐭𝐢𝐜𝐢𝐩𝐚𝐭𝐞: Interactive meetings where all participants contribute makes for a healthier discussion. 𝐈 𝐨𝐟𝐭𝐞𝐧 𝐬𝐭𝐚𝐭𝐞 𝐭𝐡𝐚𝐭 "𝐧𝐨 𝐨𝐧𝐞 𝐢𝐬 𝐚𝐬 𝐬𝐦𝐚𝐫𝐭 𝐚𝐬 𝐚𝐥𝐥 𝐨𝐟 𝐮𝐬!" 4. 𝐓𝐡𝐞 𝐀𝐫𝐭 𝐨𝐟 𝐓𝐚𝐤𝐢𝐧𝐠 𝐍𝐨𝐭𝐞𝐬: It's not about scribbling down every word like a court stenographer. It's about capturing the non-negotiables, action points, and responsibilities in the moment. Consider them as not just records; they're your treasure map to the 'Aha!' moments that will help you think better and collaborate effectively post the discussion. 5. 𝐌𝐢𝐧𝐮𝐭𝐞𝐬 𝐚𝐬 𝐔𝐧𝐬𝐮𝐧𝐠 𝐇𝐞𝐫𝐨𝐞𝐬 𝐨𝐟 𝐌𝐞𝐞𝐭𝐢𝐧𝐠𝐬: Meeting minutes aren't meant to gather dust in your inbox; they're strategic tools. Break down minutes into bite-sized, achievable steps to ensure that discussions lead to tangible results. 6. 𝐏𝐚𝐮𝐬𝐞 & 𝐑𝐞𝐟𝐥𝐞𝐜𝐭: How often do we jump from one meeting to another in a day? It's crucial to pause and reflect. Take a few minutes after the meeting to ponder on the discussed topics. That’s it. 15 minutes. No slides, no reports, no overthinking. Why does this work? It reinforces shared wins, so your team celebrates together, not in silos. It normalizes vulnerability, making it easier to ask for help. It builds recognition into the culture, instead of waiting for appraisal cycles. I’ve seen founders adopt this and witness the shift within a month- more trust, better collaboration, and a culture where people actually want to show up.
